From the introduction

You know the meeting I mean.

The one where the new way of working came up, and somebody looked to you, and you nodded like a person who knew, and steered the conversation somewhere you could survive.

You've gotten good at that steer. You've built a whole toolkit by now: the confident redirect, the question that buys time, the tab you open after the call to look up the thing you just discussed like an expert. From the outside it looks like leading. From the inside, you know exactly what it is.

You've been winging the hell out of it.

That is not a confession of fraud. It's evidence of what got skipped. When your organization transformed, the teams got the training, the coaches got the certifications, the walls got the new charts, and you, the person the whole thing depends on, got a deck, a deadline, and a nod. And when the change stalled, the industry had a name ready for your layer. The frozen middle. As if you froze yourself.

This book is what should have been handed to you on day one.

About the book

The private coaching conversation leaders never get.

Everyone assumed you knew.

When your organization transformed, the teams got the training. The coaches got the certifications, the walls got new charts, the meetings got new names. Nobody handed you a map. You were thrown in the deep end with a deck, a deadline, and a nod, and you've been winging it ever since: nodding in the right places, looking up the vocabulary after the meeting, projecting a calm you didn't feel.

This is not a book of excuses; leaders own their share of every stalled change, and this one will put plenty on your plate. It's about a simpler, harder fact: the people asked to lead a transformation are usually the only ones never prepared for it. Whether you're a first-time CEO or leading your first team, that gap is real, it is common, and until now nobody built anything for it.

You are not the exception. You were never alone in this. Come find out what everyone assumed you already knew.

The Leadership Gap Check

Twelve questions. Nobody's watching.

The other nine are in the book, and so is what to do with your answers. A no isn't a verdict. It's a page number.

The afterword

The next beast is already here.

AI is the transformation arriving right now, and it is testing every discipline in this book at once. The afterword takes the twelve rooms forward: how to lead your organization into AI without moving faster in the wrong direction, and why the leaders being skipped this time are the same ones who were skipped last time.

About the author

Every room in this book, he was standing in.

Josh Aragon on horseback with Hannibal

Josh and Hannibal.

Josh Aragon has spent thirty years building, fixing, and transforming the systems companies run on, and the companies themselves. In technology since 1996 and coaching organizations since 1999, across twelve industries, the record behind this book runs through more than sixty large-scale launches of new ways of working and over sixteen thousand leaders and practitioners trained or certified across North America, Europe, and Asia.

He is also a founder since 1996, with more than a dozen ventures behind him, including two transformation consulting firms in this book's own field that he took past a million dollars in revenue. That pattern of watching businesses fail or stall for the same predictable reasons became the Small Business Standard™, and the piece every transformation skipped, the leader's own operating system, became the Personal Operating Standard™.

He is the co-author of Mastering the Art of Success (2017) with Jack Canfield, and of Overcomers, Inc., and the author of the novel A Real Love. He lives in Colorado with his family, and, true to form, does his best thinking after nine at night.
